Most leaders I work with are not confused about whether AI is important. They’ve seen the board presentations, the competitor announcements, the vendor pitches. They’ve attended the conferences and read the think pieces. They know.
What they’re stuck on is different: what to actually do with that knowledge. Where to start. What to prioritize. How to make a decision that will hold up when the technology — and the competitive landscape — continues to shift underneath them.
That’s not a knowledge problem. It’s a clarity problem. And it’s a more solvable problem than most executives realize.
The Three Patterns That Create the Logjam
When I look across the organizations where AI adoption has stalled — not failed outright, just never found its footing — one of three things is usually happening.
The first pattern: the organization is waiting for certainty that isn’t coming. Leadership wants more information, a clearer picture of what competitors are doing, a more mature technology landscape, or a more settled regulatory environment before committing. The problem is that waiting for that kind of certainty is its own strategic decision — one that has costs that rarely make it onto anyone’s risk register.
The second pattern: the organization is moving, but without a clear question. There’s a pilot here, a vendor evaluation there, a few enthusiastic early adopters who have built their own workflows. Activity exists, but it isn’t organized around anything. There’s no shared definition of what success looks like, no one tracking whether the experiments are producing insight that informs strategy, and no way to know whether the energy being spent is building toward something or dissipating.
The third pattern is subtler and, in my experience, the most expensive: leadership thinks they’re aligned when they’re not. Different executives have genuinely different pictures of where the organization stands — on its data maturity, its cultural readiness, its competitive urgency. They’ve never explicitly compared those pictures. So when the conversation about AI strategy happens, it produces something that looks like agreement but is actually a set of parallel assumptions that will collide the moment anyone tries to execute.
The real issue isn’t that executives don’t know enough about AI. It’s that they haven’t yet had the right conversation with the right people inside their own organization.
Why the Hesitation Is Reasonable
I want to be direct about something: the uncertainty most executives feel about AI is not a leadership failure. It is a rational response to a genuinely complicated situation.
The technology is moving fast enough that what was true about capabilities twelve months ago may not be true today. The vendor landscape is crowded with solutions that are difficult to evaluate without deep technical expertise. The business press oscillates between breathless optimism and catastrophizing. And the organizations that have shared detailed, honest accounts of what AI adoption actually took — the false starts, the remediation work, the cultural friction — are still a small minority.
Given all of that, leaders who are proceeding carefully are not being timid. They are being thoughtful. The organizations I’ve watched make avoidable, expensive mistakes with AI are not the cautious ones. They’re the ones who mistook speed for strategy.
What the Real Work Actually Is
Here is what I’ve observed in organizations that are navigating AI adoption well: they started not with a technology decision, but with an honest organizational assessment.
Not “What AI tools should we buy?” but “Where are we, actually?”
That means getting clear on questions that are easy to defer but impossible to skip: How mature is our data, really? Do our systems talk to each other in ways that would support an AI layer, or would implementation require solving infrastructure problems we haven’t named yet? Does our culture support the kind of experimentation and honest failure reporting that AI transformation requires? Does our leadership team share a common picture of our competitive position — and of what AI should be solving for us?
These are not technical questions. They’re strategic ones. And answering them honestly, before committing resources to implementation, is the move that consistently separates organizations that build something durable from those that spend two years and significant budget arriving somewhere close to where they started.
Clarity before strategy. Always. The organizations that skip this step don’t move faster. They just discover the gaps later, when the cost of finding them is higher.
The Question Worth Starting With
If you’re a founder or CEO who has been circling the AI decision for a while — feeling the pressure, absorbing the information, not quite knowing what move to make — I’d invite you to set aside the question of what AI to adopt and start with a different one:
What do we actually know about our own readiness?
Not what the vendor says. Not what the board is asking for. Not what a competitor announced last quarter. What is actually true about your organization’s technology infrastructure, your data, your culture, your strategic clarity, and your workforce capacity to absorb meaningful change?
Most leadership teams that sit down to answer that question honestly discover two things. First, they have more to work with than they thought. Second, they are not as aligned as they assumed. Both of those discoveries are useful. Either one, if surfaced early enough, changes the shape of what comes next.
The pressure to act is real. But acting without clarity doesn’t relieve it. It just redirects it.
